How AI Agents Preserve Meaning Across a Handoff

How AI Agents Preserve Meaning Across a Handoff

Moving data between agents is easy. Preserving what it means is not.

The protocols solved movement. An agent can send a payload to another agent and the payload arrives. But arrival is not preservation. The bytes made it. Whether the meaning made it is a different question, and it is the one that decides whether the receiving agent acts correctly.

This post is the breakdown of how meaning is preserved, and what it takes to do it on purpose.

Moving Data Is Not Preserving Meaning

A payload can transfer perfectly and still lose its meaning.

The receiving agent gets the fields it knows how to read and drops the rest. The confidence attached to a claim becomes a plain value. The source attribution disappears. The structure collapses into something flatter. Nothing errored. The transfer succeeded by every measure the protocol cares about. The meaning did not survive it, and the protocol has no opinion about that, because preserving meaning was never its job.

Where Meaning Gets Lost

At the seam between two systems that do not share a full definition of the data.

Every seam is a translation. If one side understands a field as a rich, annotated object and the other understands it as a string, the annotation is gone the moment it crosses. Multiply that across a chain of agents and the loss accumulates. Each seam takes a little. By the end, the final agent is acting on a shadow of the original meaning, and there is no single point you can blame, because every individual crossing looked successful.

What Preservation Actually Requires

Two things.

One. A shared contract, so both agents agree on what each piece of data means before it moves. Not just the field names, but the meaning behind them.

Two. Explicit semantics that travel with the data. The confidence, the units, the source, the intent, carried as part of the payload rather than assumed by either side.

When meaning is explicit and shared, it survives the crossing, because the receiving side knows what it is holding and is obligated to keep it. When meaning is implicit, it does not survive, because the receiving side has no way to know what it is dropping. Preservation is not luck. It is the product of a contract and explicit semantics.

How to Measure Whether Meaning Survived

You cannot manage what you cannot see, so preservation has to be measurable.

That is why CORDspec includes the Envelope Fidelity Score, a single number for how much meaning survived a handoff. A score near one means the receiving agent got what the sending agent meant. A low score means meaning was lost, and now you know, at the boundary, instead of discovering it downstream as a wrong action.

The score turns an invisible loss into a visible signal, which is the difference between a system you can trust and one you are hoping about.

The Preservation Layer

This is the layer I build.

CORDspec rides on top of the transport protocols agents already use and carries the meaning they do not. The protocols move the data. CORDspec preserves what it means and measures the result. In an agentic system, preserved meaning is the difference between a chain that compounds intelligence and one that compounds error.

Every handoff either keeps the meaning or thins it. The systems that scale are the ones where the meaning holds all the way down the chain.

Where to Start

If you want meaning to survive your agent handoffs, three moves.

One. Make your semantics explicit. Confidence, units, source, and intent should travel with the data, not live in one agent's assumptions.

Two. Define a contract both agents honor, so the receiving side knows what it must preserve.

Three. Score every handoff, so preservation is a number you watch, not a hope you hold.

Moving data is the part everyone solved. Preserving what it means is the part that decides whether your agents are compounding intelligence or compounding error.
